From zero to an international CUG program

An international consumer brand in lighting and Smart Home faced the challenge of further professionalizing performance marketing and developing new, scalable sales channels. Without existing infrastructure for partnerships, an international affiliate and Closed User Group (CUG) program was built from scratch. In a short time, this grew into one of the most important performance channels, with hundreds of affiliates, dozens of CUG partners, and strong growth in multiple European markets. This case demonstrates how to successfully scale through local activation, strategic partnerships, and continuous optimization.

The challenge

The objectives focused on scale, structure, and performance:

  • Building a new channel
Developing a complete partnership program (Affiliate + CUG) without existing infrastructure or experience.
  • International scale
Rollout to multiple European markets with local relevance.
  • Performance-driven growth
Creating a channel that directly contributes to revenue and new customers.
  • Local activation
Engaging local teams to strengthen campaigns and collaborations.

The approach

To achieve these objectives, a phased and scalable approach was developed:

Step 1: From Zero to Live

  • Selection and onboarding of relevant affiliate partners
  • Identification and integration of high-quality Closed User Groups
  • Setting up exclusive, non-crawlable discount structures
  • Implementation of tracking, attribution, and reporting

Step 2: International Rollout

The program was rolled out in multiple European regions, including: Benelux, DACH, France, Italy, Nordics, and Spain. A local strategy was applied per market:

  • Selection of relevant partners per country
  • Campaigns tailored to local seasons and consumer behavior
  • Positioning aligned with market maturity and competition

Step 3: Scalable Partner Strategy

  • Building a network of hundreds of affiliates
  • Integration of dozens of CUG partners with exclusive member-only deals
  • Focus on both volume (affiliates) and exclusivity (CUGs)

Optimization strategy

During scaling, it became clear that success heavily depends on local involvement and market dynamics:

  • Local collaboration as a growth accelerator:
Markets with strong alignment between central and local teams grew significantly faster
  • Campaign activation:
Active promotions and local campaigns had a direct impact on revenue
  • Market-specific approach:
    • Mature e-commerce markets grew faster
    • Markets with strong price competition (resellers) required sharper positioning
    • In smaller or less developed markets, there was a greater focus on content and branding
  • Flexible strategy:
From central control to shared responsibility with local teams

The result

The implementation of Affiliate and CUG marketing has structurally strengthened the brand's commercial strategy. The channel grew into a scalable and structural revenue driver. Simultaneously, international growth accelerated, with consistent performance across multiple markets. The model's strength lies in the combination of reach and exclusivity: affiliates provide visibility and scale, while CUG partners contribute to conversion and price control within closed environments. Thanks to the channel's full measurability, its impact is immediately clear and linked to revenue and customer acquisition.

  • From 0 to Key Channel
In a short time, the partnership program grew into one of the most important performance channels
  • Rapid International Scale
Successful rollout in 7 European markets with consistent growth
  • Exponential growth in multiple markets
    • Mature markets quickly reached high revenue levels
    • Emerging markets showed strong percentage growth (up to +300% YoY)
  • Network Building
    • Hundreds of active affiliate partners
    • Dozens of CUG partners with exclusive propositions
  • Strong correlation with local activation
Markets with intensive collaboration and active campaigns performed structurally better

Why this works

This case demonstrates how partnership marketing (Affiliate + CUG) can quickly become an effective growth engine, even without existing infrastructure. By combining international scalability with local adaptation per market, a flexible model emerges that directly contributes to revenue and customer growth. For brands in the lighting and smart home sector, this approach offers a proven path to unlock new growth channels, without relying on traditional distribution or existing marketing structures.
